Pick the stock-first model if:

  • Your usage for an item (like Moldex 2200 N95s) is over 5,000 units annually and stable.
  • You have dedicated storage (cool, dry, no direct sun).
  • You have someone who actively manages the inventory fate (rotating stock, checking manufacture dates).

Pick the on-demand model if:

  • Your usage fluctuates more than 30% month-to-month.
  • You don't have physical storage space.
  • Your distributor provides a guaranteed in-stock SLA (service level agreement) for your critical items.

The hybrid approach (what I do now):

  • 4-week safety stock for your top-5 SKUs (the ones that stop production if missing).
  • On-demand ordering for everything else.
  • Review the safety stock quantity quarterly—adjust after every major project or if usage changes by 20%.

In an industry that's still evolving past the 'panic stockpile' era of 2020, finding a balance between holding enough inventory and not holding too much is the actual best practice. The person who tells you one size fits all is selling you something. Probably a very large, expensive pallet.
